The unit is running but the house is not getting warm (or cool). This is one of the most common complaints. It can point to a refrigerant leak, a failing compressor, a stuck reversing valve (the component that switches the system between heating and cooling mode), or a frozen outdoor coil.
The outdoor unit is covered in ice. Some frost on the outdoor unit during winter defrost cycles is normal. Heavy ice buildup that does not clear on its own usually means the defrost control board has failed or the reversing valve is stuck.
The system is stuck in one mode. If your heat pump will not switch from heating to cooling (or the reverse), the reversing valve is the most likely culprit.
Warm air in heating mode that never gets warm enough. Heat pumps naturally deliver air that feels cooler than a furnace’s air even when working correctly, since they move heat rather than burn fuel to generate it. But if the house is not reaching setpoint at all, the system may be undersized for the current conditions, low on refrigerant, or dealing with a failing component.
Unusual noises. Banging, grinding, or squealing point to the same categories of failure as any HVAC system: loose components, failing motor bearings, or a failing compressor.
Short cycling. If the system turns on and off repeatedly in short bursts, common causes include a dirty filter restricting airflow, a refrigerant charge problem, or a failing thermostat.
Rising energy bills. A heat pump working harder than it should because of low refrigerant, a dirty coil, or a failing component pulls more power. If your electric bill jumped without a change in usage, the heat pump could be the reason.
The system will not turn on at all. Check the thermostat and breaker first. If both check out and the system still will not start, you likely have an electrical issue, a failed capacitor, or a control board problem.

The cost of the repair. As a general rule, if the repair cost exceeds 50 percent of the cost of a new system, replacement is worth evaluating. A capacitor or defrost board replacement at $200-400 is almost always worth doing. A compressor replacement on a 12-year-old system at $2,000-3,000+ may not be.
Repair frequency. If this is the third repair call in two years, the system is telling you something.
Refrigerant type. Older systems using phased-out refrigerants can be more expensive to service and are often better candidates for replacement rather than repeated recharges.
